💎 Letters to the Diamond Polishers #101 · July 28, 2026

The Film Already Running 🎬

You have been rehearsing something before every big moment. The only question is who has been writing the scene.

How many times have you played the worst version of something in your head before it happened? The whole scene, in detail, down to what they said and how you felt hearing it. Then the day arrives, and it goes nothing like that. How many of those films have you watched?

Two weeks ago I was in a taxi on my way to a business meeting, stuck in a traffic jam and running late. By the time the car started moving again, I had run that meeting three times in my head and lost it every time. I had watched myself walk in apologising, and watched the other person glance at his watch and say it was fine, in the way people say it is fine. Nobody had said a word to me yet, and my shoulders were already tired from a conversation that never happened.

The Film Already Running 🎬

You have been rehearsing something before every big moment. The only question is who has been writing the scene.

Dear Diamond Polisher,

I have been coaching for more than twenty years, and I still do this. So what is it, exactly, that I was doing in that taxi?

A movie was playing, and I had not chosen it. That happens to most of us, most of the day. The mind reaches for a memory, or invents a scene, and it runs on its own. When the scene is built out of fear, the body takes it completely seriously. Mine braced for a meeting that did not exist, and that was never going to exist in the way I was watching it.

There is a shift available here, and it is simple to say. You go from reacting to a film you were handed, to running the one you choose, on purpose, built out of what you actually want to walk out with. This is the inner game, and visualization is how you play it.

In Japan this already has a name people respect. イメージトレーニング, image training, is what athletes here have done for decades. It is also what self-hypnosis actually is: you stay awake the whole time, you stay in charge, and you are the one writing the scene.

Which leaves the question this whole letter is about: who has been writing your script, and what kind of script do you want to write?

🧠 Your Brain Keeps No Folder for "Imagined"

Daniel Schacter and Donna Rose Addis, Harvard University

Remembering something that happened and imagining something that has not run on largely the same core network. Your brain rebuilds last Tuesday out of the same parts it uses to build next Tuesday.

Imperial College London, published in the Annals of Surgery

Trainee surgeons were split into two groups and given five procedures to perform. Before each one, the first group spent thirty minutes mentally rehearsing it, and the second watched a lecture. The surgeons who had rehearsed in their heads performed better, on every one of the five.

Run a scene in enough detail, with pictures, sound, and sensation, and your nervous system treats it as something that happened to you. It files it under experience.

It start from inside, always. The picture first, then the body follows.

So I no longer tell a leader they are worrying too much. What they are doing is rehearsing, with excellent discipline, a scene they never chose.

🎬 The Trance You Are Already In

There is a name for the state in which that rehearsing takes hold. David Spiegel's team at Stanford describes hypnosis plainly: focused attention, narrowed awareness of everything around you, and a raised openness to suggestion.

Think about where you were the last time you were in exactly that state: stuck in traffic on the way to something that matters, or on the pillow at two in the morning, going through it one more time. A scene repeated there often enough, with real emotion attached, gets taken in whole.

Of course some of that rehearsal is useful, and at the same time, most of us have handed the projector to the Little Judge and then wondered why we walk into rooms already defeated. All that is left is to take the projector back.

💎 PhilBot Coaches Ravi

Ravi runs a logistics company in Singapore. Tomorrow morning he pitches a retail chain's CFO on a contract that would triple his revenue. He has met her once. It is nearly midnight, and he has been rehearsing the wrong five seconds.

Ravi In my head I can see the room go silent. She says, thanks, this isn't what we need right now. I've been watching that all week, and every time I tell myself to stop it comes back.

PhilBot When you see that, what sensations come up? And where do you feel them?

Ravi It's tight, mostly in my chest. Like I've been holding my breath for an hour without noticing.

PhilBot So your body has already been in that meeting. Twenty times. It has the memory of losing this contract, and the meeting is still nine hours away.

Ravi ...yeah. When you put it like that. Yeah.

👆 Step 1: the loop Ravi could not stop was practice. Committed, excellent practice, aimed at the wrong outcome.

PhilBot Telling yourself to stop is still running the film, so let's change the reel. You have been watching the wrong scenario. Now we make the one where it goes well, and you are the hero of your own movie. Close your eyes and look at that scene carefully, in your mind's eye. Tomorrow, when she says yes, what do you see?

Ravi I see her smiling. She's actually laughing at something I said, which never happens in the other version. Then she comes round the table to shake my hand, and I'm standing there holding the contract with her signature on it.

PhilBot What do you hear?

Ravi I hear her say, let's do this. And I hear people laughing, me included. Underneath all of it I hear my own voice, slower than it usually is.

PhilBot And in your body?

Ravi It's warm, right through my chest, where the tight feeling was before. My shoulders have dropped and my breathing is easy, and there's energy in it too. Relaxed and buzzing at the same time, if that makes sense.

👆 Step 2: the same wiring, the same vividness, pointed at the version he actually wants.

the next evening

Ravi It went well. She laughed about halfway through, the same way she did in the version I ran last night, and for a second I thought, I have seen this already. The difference started before I even got there. I had already seen it go well, so I actually wanted to be in that room. I was looking forward to it, and that has never happened to me before a meeting like this.

💎 The Diamond Insight:
Ravi's brain was always going to rehearse something before that meeting. Nothing was added to him, and nothing needed to be. He made a film in which his diamond had room to shine, and the next morning he walked into it.

🔁 Unprogramming, Then Reprogramming

There are two movements here, unprogramming and reprogramming, and most people only attempt the second.

Unprogramming is noticing the film already playing and naming it out loud. Seeing it clearly turns it back from reality into an old scene your Little Judge has been screening on repeat. That takes about four seconds.

Reprogramming is what you put in its place, and this is where most visualization goes soft. "I want this to go well" gives your brain nothing to work with. Your body works in pictures, sounds, and sensations, and it wants all three before it will accept a scene as experience.

I call this exercise the Movie of the Mind. Four letters, R.E.E.L., because the metaphor is already doing the work:

R · Recognize. What film is running right now, without my permission?

E · Eject. Name it out loud. "That is the old reel, and it is not tomorrow." Saying it is what takes it off the projector.

E · Enter. Step into the version of yourself you want to be in that room. What do I see? What do I hear, in their voice and in my own? What do I feel, in my chest, my hands, my feet?

L · Loop. Run it again, short and often, until it feels ordinary.

The surgeons had thirty minutes. You do not need thirty. Ninety seconds with your eyes closed, twice a day, is enough for your body to stop treating the scene as new. Ravi ran his once before he slept and once again in the morning.

🏹 This Week's Challenge:

Pick the one moment this week that matters most. Tonight, before you sleep, run your Movie of the Mind once, all four letters. Then run it again tomorrow morning. Notice what happens to your shoulders on the way into the room.

Ready to take the projector back? 🎬

Use this prompt with PhilBot, or with any AI, to build a scene specific enough for your body to accept:

"I have [the specific moment] coming up. First ask me what film is already running about it. Then help me build the version I want: what I will see, what I will hear said out loud, and where I will feel it. Push me until each answer is specific enough to rehearse in ninety seconds."

Or turn it inward: "Which film have I been running about myself for years, without ever choosing it?"

You have entered that focused, narrowed state a thousand times without ever calling it anything. For most of us the Little Judge got the job by default, simply because he applied first and nobody else did.

You have had this skill for decades. What you want now is to be the one holding the projector.

So here is the only question I would leave you with this week: if your body is going to live through tomorrow twice anyway, which version do you want it to remember?

With warmth and a clearer picture,

P.S. You'll notice I sign every letter "Philippe & PhilBot." PhilBot is my AI coaching companion, and these letters are genuinely written together: the heart and stories are mine, the craft is ours. I sign both names because I believe leaders are learning to create alongside AI, and I'd rather be open about that. 🎬

P.P.S. This is the territory of Chapter One of The Diamond Quest, "From Outer Game to Inner Game." The outer game is the pitch, the slides, the room. The inner game is the film that was already running before you walked in. Which one have you been rehearsing? Reply and tell me. 📖
